💡 Why Your Onboarding Process Could Be the Real Reason Staff Don’t Stay
Over the years, I’ve worked with hundreds of real estate offices across Australia – and one thing has become abundantly clear:
It’s not always the recruitment that’s broken. It’s what happens after the hire.
I reviewed our own 14-page onboarding system 2 a structure that carefully outlines what should happen on Day 1, Day 7, and Day 99 for every new team member. And it made me think:

👋 The First Impression That Lasts
Your onboarding process sets the tone for everything that follows.
Too often I walk into offices where new team members start their first day with no computer set up, no login credentials, and no one even aware they’re starting. I’ve even seen people still using Inspection Express profiles from three staff members ago!
If that sounds familiar, it’s time to rethink what “professional” really looks like.
The first day should make a new person feel like they’ve joined a team that’s organised, welcoming, and proud of its culture. When someone walks in and hears, “Oh, Michael! We’ve been expecting you – great to have you on board,” that tiny moment builds trust.
But when they walk in unnoticed or unprepared, it sends the opposite message – you’re just another staff member.
Your first impression lasts longer than you think.
🤝 The Power of a Buddy System
One of the best onboarding examples I’ve seen comes from Belle Property South Yarra and Richmond.
They’ve implemented a buddy system for every new staff member – and it works beautifully.
For the first seven days, every new employee is paired with someone experienced who helps them settle in, learn the systems, and understand the culture.
By the end of that first week:

They’ve built genuine team connections.

They know exactly who to go to for help.

And they already feel part of something bigger.
From what I’ve observed, their retention rates are stronger because people feel supported, not abandoned, from day one.
The buddy system isn’t a costly strategy – but it’s an incredibly effective one.
🗓️ The 7-Day and 14-Day Check-Ins
Great onboarding doesn’t end after orientation.
It’s about continual connection. I always encourage offices to conduct formal check-ins at 7 days and 14 days — and again at 90 days.
These check-ins can be simple but meaningful. Ask:

“Are you comfortable with your workspace and tools?”

“Do you understand where everything’s stored?”

“Is there anything that could help you work more efficiently?”
You’d be surprised how many frustrations can be fixed early , from a wobbly chair to missing access to key folders – before they turn into disengagement.
Those small conversations make people feel seen and valued. And when people feel valued, they stay.
